I try not to think about upgrades, because it's a let down when I get exactly what I booked! lol! Cast members assign you rooms early in the morning the day of your reservation I believe. For online check-ins, they also print everything and complete your check-in folder. Our first upgrade was from standard Beach Club room to Club Level. We checked in at 8am, online checkin. We think it was because a large group ate up all the standard rooms, and they needed to keep the group in the same room types. The second upgrade was from Music to Beach Club standard room. There we booked two reservations, the first was Beach Club Villas, the second was Music. So we left Beach Club to go to Music only to be told to go back to Beach Club! Yay! Online Check-in, about 8am. Not sure why they don't call you ahead of time. It shows they have a very simple reservation system that's not linked or gives anyone the ability to oversea various scenarios. This is why you need a specialist to book groups of 10+ rooms, because it's probably very hard for Disney to figure out how many rooms are available in a resort at any given time. So bring on the upgrades!

In eight onsite Disney trips since 2006, we've been given an upgraded view three times. One was a complete surprise to us. We were staying at the Paradise Pier hotel in Disneyland and were given a park view room. Twice were the result of us requesting certain things when we booked. When we stayed at the Boardwalk Villas last year we requested that we have a room on an upper level that didn't have a parking lot view. We were given a studio on the 5th floor overlooking the Boardwalk. This year we stayed at the French Quarter and asked for a room in building 2. We were given a room overlooking the Sassagoula River, which was a nice surprise as "water view" rooms usually cost more.

By policy, if you ask for an upgrade and it is available you will have to pay for the upgrade to receive it. Free upgrades are given out based on the operational needs of the resort. If the resort you are at is near capacity the chances of a free upgrade are slim.
